Treat AI like an architecture, not a feature. There are three levels — work through them in order.
1. Productivity (low risk, high ROI)
Equip your team with the modern toolset: Claude or ChatGPT for knowledge workers, Cursor or GitHub Copilot for engineers, AI meeting summaries, AI document drafting. This is table stakes and the ROI is immediate.
2. Internal automation (medium risk, compounding ROI)
RAG over your internal docs. Agents that triage your support queue, parse contracts, qualify leads. The model never speaks to a customer directly — a human reviews everything. Build evals before you build agents.
3. Customer-facing AI (high risk, transformative ROI)
Conversational search. Personalised landing pages. AI-generated product copy. Autonomous customer support. This level requires eval infrastructure, fallback behaviour, content guardrails, and a willingness to roll back fast. Most companies should not start here.
How to not screw up customer-facing AI
- Never ship raw LLM output without a deterministic post-processing layer.
- Build evals before features. If you can’t measure quality, you can’t ship.
- Have a feature flag and a rollback plan before launch — not after the incident.
- Prefer narrow, scoped agents over open-ended chatbots. The world doesn’t need another “ask me anything” box.
- Log every interaction. AI without observability is a liability.
AI is not a feature. It’s an architecture. The companies that understand this in 2026 will own the next decade.
